For service businesses doing $1M to $10M a year with 5 to 15 people

AI operations consultant for service businessesGet your business out of everyone's heads.

Right now your operation lives in your head and in your two most senior people. Every question goes to them, new hires shadow for a month, and the AI you paid for sits unused. I map how your business actually runs, then build the systems and the AI that run it, so the work stops routing through people.

Under $100K a month? Start with The Second Brain Method.

About

I'm Puja.

Puja Patel

I help business owners get their business out of their own heads. I learned how by doing it to mine first.

I work where operations, data and AI meet. I have a degree in data science and seven years at that intersection: three of them running day-to-day operations for a multi-property portfolio, where I first put AI into daily workflows, then standing up the processes and systems of a $70 million solar manufacturing facility from scratch.

For the last two years I have done this work for clients across retail, brokerage, recruiting, real estate, events and healthcare. The pattern is almost always the same: the whole thing runs on a few people's heads, the numbers live in five places, and the AI tools they pay for touch neither.

My own business runs on a second brain I built for myself first. Clients, pipeline, content, cash. It is what lets me run everything without being the bottleneck in it, and it is the same system I build in yours, at your size.

How it works

Eight layers, built in order, from the data up.

Most companies buy the app and try to build the agent, the two layers everyone can see. Underneath there is no clean data, no context and no written standard for the AI to run on, so it stalls and the team goes back to doing it by hand. That is not a tool problem. It is a foundation problem.

The audit builds layers 1 to 4: after it, the company brain exists. The build adds layers 5 to 8: the brain starts doing the work. Same layers in The Second Brain Method, at one-head scale.

The surface: where everyone starts, and why it fails
08

Apps

The polished tools. Great, once there is something underneath them.

07

Agents

Workflows that run on their own, reliably, because the base is built.

The foundation: where we start
06

Skills

Repeatable capabilities your team can trust twice.

05

Integration

Your real tools connected, so AI can do, not just talk.

04

Workspace

One place the company brain lives, remembers and compounds.

03

Context management

The AI actually knowing your business, with no re-explaining.

02

Governance

What is safe to use and who sees what, so client data stays protected.

01

Data

Clean, structured information the whole system stands on.

1

The call

30 minutes. We check fit, I walk you through how the audit and the build work, and we decide. Nothing gets mapped on the call.

2

The audit

How your business runs today, from observation: interviews with the people doing the work, voice memos, read-only access to your systems. Output: a current state review, a system blueprint and a phased roadmap, each item tied to a measurable outcome.

3

The build

Milestones with a written definition of done. Nothing touches your machines until it is built and running green on ours. Your sign-off at every gate, and every scope change in writing.

4

After

The system is yours, in your accounts, documented so your team can run and extend it. When the first project lands, most clients move into the next area that needs attention.

Case File 01

Property management company: 12% to 53% margins in 90 days, without hiring

25 people 路 1,120 doors 路 audit, then build 路 the numbers 90 days after go-live

The owner was about to hire because the team was at 132% capacity and still turning work away, and a 12% margin could not pay for the hire. The audit mapped every recurring task, found where the hours per door actually went, and the fix was operations first, then the tech stack built from the data up.

This is the whole method on one real company, start to finish: the audit, the map, the diagnosis, the fix, and the scorecard 90 days after go-live.

Multi-location ophthalmology practice

3 locations 路 300+ referring physicians 路 three-month build, 2026

The problem

A full-time physician liaison visited referring doctors in the field, and nothing connected that investment to a result. Referral counts lived in Excel, visit logs in a route app, patient attribution in the EMR, and the call center emailed a screenshot of a pivot table. No system could say which doctors were actually producing or where the liaison should go next week.

What we built

One resolved identity per referring doctor across all four sources, then four views on top of it: referral activity, liaison performance, physician profiles and where to go next. Three user roles, with patient data visible only to the administrator. Built HIPAA-aligned from the start, on cloud infrastructure in the practice's own name, through six milestone gates with a written definition of done.

What changed

  • Live on HTTPS with multi-factor authentication, on infrastructure the practice owns
  • All four pipelines running on the practice's real data
  • Visits and referrals can finally be read against each other
  • Expanded by change order into two more modules
4 → 1sources, one identity

Residential real estate team

10+ agents 路 operations audit, then a two-month AI intensive 路 2026

The problem

Every approval routed through the lead agent, so content died in queues waiting on him. Client data lived in six places. The operations lead carried the operating memory of the business in her head. The remote assistant covering 22 hours a week of recurring work had given notice with a hard last day.

What we built

An audit from observation, not a questionnaire: 30 minutes a day over two weeks, 350 chat messages read in full, a 30-day time log. A roadmap sequenced so approval rules came before automation and automation before scaling reach. Then the weekly listing report engine, pulling four platforms plus the MLS feed, and an operating hub: a daily cockpit, a goal scoreboard and an operations bot in the team's own office.

What changed

  • 22 hours a week of assistant work automated before her last day
  • The weekly listing report went from about 9 hours of assembly to one human step
  • Inbox triage: from the full unread list to the messages that need a reply
  • A 350-message chat history turned into documented decision rules
22 hrsa week automated
9 hrs → 1human step per weekly report
230automated tests on the engine
“I read your report like six times.”Lead agent, on the current state review

Regulated brokerage firm

5 to 10 people 路 11+ data sources 路 operations audit, then a CRM replacement build 路 2025 to 2026

The problem

A successful practice whose infrastructure couldn't support national expansion. Data across 11+ disconnected tools, a rigid legacy CRM, files on four platforms, a pipeline clogged with unqualified leads, every document handled by hand. The Director of Operations spent 8 to 10 hours a week on data entry alone, and leadership couldn't answer a basic pipeline question without digging through three systems.

What we built

An audit of every workflow, tool and data flow, with a phased roadmap where each project carried its own projected return. Then the build: a custom 10-table database, 25,000+ records migrated from the legacy CRM, contacts deduplicated across four legacy sources, automated workflows replacing manual entry, and role-specific dashboards for leadership and operations.

What changed

  • Leadership sees the pipeline in real time without digging through three systems
  • Operations works from one daily task view with client history in one place
  • Projected at audit: $60K to $80K a year in labor, $10K to $15K in software, 15% faster closings
  • Documented for independent maintenance, so the team can extend it without me
25,000+records migrated

150-person multi-location retail company

150 employees 路 11 departments 路 six-month engagement, 2025 to 2026

The problem

No central operating system. Over 1,200 tasks across 11 departments tracked in spreadsheets, email threads and verbal handoffs. The CEO was the single point of coordination for field operations, inventory, HR, training and repairs, and the only way to know what was on track was to chase every department head personally.

What we built

A structural audit mapping the whole organization into 11 departments, 39 pillars, 94 categories and 234 subcategories. Then every recurring task captured with six fields (trigger, action, completion condition, dependencies, hours a month, position) and reviewed line by line in two to three rounds, with each department director. Tasks became workflows, with the handoffs between roles and the dependencies between tasks written down.

What changed

  • The CEO went from zero cross-department visibility to a view of all 11 departments
  • The weekly manual coordination cycle that consumed leadership time is gone
  • Redundant processes found across 3 departments; data gaps behind recurring issues surfaced
  • Both contracted deliverables signed off by the company's directors
1,214tasks reviewed, every one
11departments on one map
6systemic patterns found
“Your output is way faster than all of these guys. I could see this being an ongoing engagement. The value keeps compounding.”CEO

Bilingual recruiting firm

18 to 30 open requisitions per recruiter 路 four-month build, 2025 to 2026

The problem

No central system. Candidate tracking by hand, follow-ups ad hoc, every message written from scratch, and no way to see available capacity before accepting a new requisition. Churn and health-related absences meant that when someone was out, the work stopped.

What we built

A Recruiter OS with 12 tabs: a live dashboard, requisition tracker, candidate pipeline, hiring manager database, email log and weekly snapshots. 19 bilingual email templates covering every pipeline stage. A capacity dashboard showing available hours against current load. Nine automations, from an intake parser on new email to a Friday manager recap.

What changed

  • Every requisition, candidate and hiring manager relationship visible in one place
  • Candidate status and offer deadlines tracked by automation, not by memory
  • Capacity visible before a new requisition is accepted
  • Delivered on time through a major mid-project scope pivot
9automations live
0%error rate across 50+ runs

Mortgage team

Owner-led lending team 路 processors and loan officers

What changed

Processing time per loan went from about 17 hours to about 5.3, with the same people: roughly three times the capacity without a hire. The work that had been routing through the owner was mapped, written down and handed to the system.

17 → 5.3hours per loan
~3xcapacity, same team

Event operations, 200 to 20,000+ attendees

Cultural festivals 路 engaged since May 2025

The work

Full logistics and operations for a 200-person cultural festival: vendors, volunteers, scheduling and guest flow, plus an AI-powered program that updated itself as guests checked in. Engaged to build the operational backbone of a 20,000+ attendee festival at a convention center: information flow, technology, team coordination, vendor logistics and safety protocols. The same method, mapping the current state and finding the bottlenecks before building, at a very different scale.

Fit

Who this is for, and who it isn't.

This is for you if

  • ✓You run a service business doing $1M to $10M a year with 5 to 15 people, contractors included.
  • ✓Every question in the company goes to the same two senior people, and new hires shadow for a month to learn what is in their heads.
  • ✓You rolled out AI and the team went back to doing it by hand.
  • ✓You cannot take more clients without hiring, and hiring eats the margin.
  • ✓You are the owner or the decision maker, and you want it built, not another course.

This is not for you if

  • ×You are under $1M a year or on your own. The Second Brain Method is the same method at your size, and it is where I will send you.
  • ×You are looking for lead generation or marketing. I don't do either.
  • ×You want a tool recommendation rather than your operation mapped. The tools are layers 7 and 8.
  • ×You need it built this week. The audit comes first, every time.
Two ways to work with me

Same idea at two sizes. Pick yours by revenue.

A second brain gets a business out of one head. A company brain gets it out of everyone's heads and into one system the team and the AI run from. One method, the same eight layers. What changes is the scale and who does the building.

Under $100K a month

The Second Brain Method

You build your second brain, with the group and with me showing you exactly where to click.

  • Your business mapped and your bottlenecks found
  • A deep-dive workshop every month, a working session every week
  • Everything you build lives in your own files and accounts

A company brain: audit, then build

I map how your business runs today. What the audit finds sets the build. Then my builders and I do the building, in milestones, with your sign-off at each one.

  • An audit built from observation: interviews, voice memos, your real data
  • A current state review, a system blueprint and a phased roadmap
  • Systems and AI built and tested on our side before they touch yours

Questions

What owners ask before the call.

What happens on the call?
We check fit, I walk you through how the audit and the build work, and we decide. I don't map or audit your business on the call. That is the first paid phase, and it takes more than 30 minutes to do properly.
Do you build it, or just tell us what to do?
Both. The audit ends in a roadmap you could hand to your own team, and some clients do. Most have me and my builders do the building, in milestones, with your sign-off at each one. Nothing ships without it.
How much of my team's time does the audit take?
Hours, not weeks. One kickoff conversation, an intake questionnaire, interviews with the people doing the work, voice memos when something occurs to them, and read-only access to the systems you already use so I see real volumes instead of guesses.
Is our data safe?
Everything is built inside approved, enterprise-grade, data-isolated tools where your data is not used to train anyone's model. Governance is the second layer we build, not an afterthought. Where patient or client data is involved, the architecture is built to that compliance floor from the start, the way the ophthalmology platform above was.
What does it cost?
The audit is a paid, fixed-scope engagement. The build is priced from what the audit finds and paid in milestones, so there is no price on this page. We go through how pricing works on the call.
Do you do marketing or lead generation?
No. This is operations, data and AI: delivering and converting what you already sell, with the team you already have.
We already tried AI and it didn't stick. Why would this be different?
Because what you tried was the top two layers, agents and apps, with nothing underneath them. The team went back to doing it by hand because the data, the context and the standards were still in people's heads. We build those first, in order.
I'm under $1M a year. Is there a version for me?
Yes, The Second Brain Method. Same method at a smaller size: one head instead of many. You build it with the group and me showing you where to click, for $250 a month, cancel anytime.
